Executive Experiments

Develop through the work already carrying consequence.

Each experiment is deliberately small enough to test and consequential enough to create new information about the issue and the leadership system.

01

Where complexity travels

Practice

During one meeting, record where every unresolved cross-functional tension goes: stays with the team, returns to the CEO, moves to a function, or disappears.

Look for

A map of the current integration pattern.

02

The unsaid truth

Practice

Ask: ‘What truth does this room already know but has not yet become able to say?’ Then do not rescue the silence.

Look for

Earlier access to weak signals and protected realities.

03

Two inquiries before advocacy

Practice

Before proposing your preferred answer, ask two genuine questions of a perspective that would alter your recommendation if understood.

Look for

A wider frame without abandoning judgment.

04

The dual recommendation

Practice

Present both what your function requires and what you believe the enterprise whole requires. Name any tension between them.

Look for

Functional expertise in relationship with enterprise stewardship.

05

Decision circulation check

Practice

At the end of a decision, have each member state the meaning, authority, ownership, stakeholder effect, and return point they are carrying away.

Look for

Visible gaps before they become implementation failure.

06

Two-level debrief

Practice

Review both what the action produced and how the leadership system produced it. Ask what pattern in the team strengthened or constrained the result.

Look for

Operational learning and developmental learning together.

07

One bounded experiment

Practice

For a complex issue, state a hypothesis, owner, boundary, stakeholder interface, learning signal, and review date.

Look for

Movement without pretending uncertainty has disappeared.

08

Borrowing-from-tomorrow audit

Practice

For one successful result, identify what was borrowed from workforce energy, trust, relationships, reserves, maintenance, or future flexibility.

Look for

A fuller view of performance and sustainability.

09

Authority near expertise

Practice

Identify one recurring decision that travels upward unnecessarily. Clarify what information, boundary, and escalation rule would allow it to be decided closer to relevant expertise.

Look for

Faster action with explicit accountability.

10

Stakeholder reality in the room

Practice

Bring one patient, clinician, manager, community, or partner perspective into the actual decision—not as a testimonial after the frame is set.

Look for

Executive sensemaking reshaped by lived reality.

A simple experimental discipline

  1. Name the live issue. Why does it matter now, and why can no single function resolve it?
  2. Name the learning question. What assumption, pattern, relationship, or authority design needs to be tested?
  3. Set the boundary. What can be tried responsibly, where, by whom, and for how long?
  4. Choose the signal. What result or response would teach the team something meaningful?
  5. Review at two levels. What happened in the hospital, and what happened in the leadership system?
  6. Recalibrate. Preserve, revise, scale, or stop based on what was learned.
